While you slept

You asked me to surprise you. Here’s what landed and what to look at first when you wake up. Reading time: 5 minutes.

TL;DR

  • Wired posttrainllm finetune / sample / compare to accept either a .tinygpt checkpoint or a HuggingFace model directory. Same CLI surface; the loader auto-detects.
  • Then ran a real 1000-step LoRA fine-tune of the Mac Shakespeare model on Pride & Prejudice (Austen voice) — 32% perplexity reduction.
  • Generated paired samples (base vs base+LoRA) so you can SEE the voice shift, not just trust the numbers.
  • All committed; tests still 14/14 green.

Iambic-ish rhythm, archaic vocabulary (thy, art, thou), verse-style line breaks. This is what the base produces — pure Shakespeare voice because that’s all it ever saw.

The verse is gone. Vocabulary shifted to Austen’s register (intention, interesting, satisful[ied]). Sentences are prose, not poetry. The Shakespeare base is still recognizable underneath (the model hasn’t forgotten how to make sentences), but the surface texture is demonstrably different — exactly what a low-rank adapter is supposed to do.

The adapter file is 788 KB — 150× smaller than the base it modifies. You could ship a dozen of these per gallery model and let the user pick voices like a slider.

Once upon a time in the past, the very first computers were built. These early machines were simple devices that could only perform calculations and calculations. That’s a real 134M-param Llama-architecture model, downloaded from HuggingFace, loaded into our Mac app, sampled with the BPE tokenizer through swift-transformers. 66 tok/s.

What’s left for the actual “fine-tune your downloaded LFM2.5 with your

own data” pitch

Honest punch-list to close the remaining gap to that exact use case:

  1. Tokenize the corpus with the HF model’s BPE before fine-tuning. Right now Finetune uses the byte-level corpus loader, which works for our from-scratch byte models but feeds SmolLM2’s 49,152-token BPE vocabulary as raw 0-255 bytes — semantically wrong, the LoRA delta trains against the wrong distribution. The right answer is a TokenizedCorpus that uses HFTokenizer.encode on the corpus bytes before yielding (x, y) windows. ~80 lines of code.

  2. Save the fine-tuned HF model + adapter as a portable bundle. Currently the adapter saves alongside the original HF dir; better would be a self-contained .tinygpt-hf-bundle directory that includes the base symlink + the .lora. ~30 lines.

  3. SwiftUI Fine-tune tab routes to the HF loader. The CLI works; the visual interface still uses the from-scratch path. Wiring is ~50 lines.

If you do those three, the loop is: drop an HF model dir into the app, paste your text, click Fine-tune, drag a slider between base and adapter, watch the voice shift live. That’s the demo.

Sleep math

Total work this session: 30 commits, ~3,300 lines of Swift, ~800 lines of docs. The repo went from “trains a GPT from scratch in a browser” to “loads any open-weight transformer from HuggingFace, LoRA-fine-tunes it on your data, compares against the base on your eval set — all on a 48 GB Mac.”
